The bonus applies while the helmet, chestpiece and leggings are all worn together.

where the set fits

Shadow armor is the Corruption side of the pre-Hardmode ceiling, and every ingredient comes from the same trip: Demonite Bars smelted from chasm ore, plus Shadow Scales off the Eater of Worlds. In practice the set is a reward for killing that worm more than once, since one fight rarely covers all three pieces. Crimson worlds get Crimson armor in its place, which trades the speed for regeneration.

what the bonus does to your movement

Wearing all three makes the character noticeably twitchier. You reach full speed almost immediately, stop just as fast, and the top end of your run goes up. The part that matters long term is that it raises the ceiling on sprint accessories and wings instead of being ignored by them, so it keeps paying off in situations where a flat speed boost would do nothing. Magiluminescence gives the same handling on the ground, but only the armor keeps it while you are airborne.

mixing in ancient pieces

Ancient Shadow pieces count toward the same bonus, so you can wear any mix of the two and lose nothing mechanically. The only difference is cosmetic: the older version drops the trailing afterimage and the drifting shadow particles. Shimmer converts between them in either direction, so the look is a choice rather than something world generation decided for you.

when to take it off

The crit bonus and the mobility suit an aggressive run at the Wall of Flesh, where outpacing the boss beats soaking its hits. If you keep dying to contact damage instead, Molten armor is the sturdier way to finish pre-Hardmode. Once the first Hardmode ore is smelted, this set is finished. One quirk worth keeping: equipped Rocket Boots burn purple while the full set is on.
